Freelance SEO expert vs SEO agency: an honest comparison

I am a freelancer, so I have a bias. I will still tell you when an agency is the better choice, and how to judge either one.

I have worked on both sides. From 2013 to 2018 I was SEO Manager at a Chandigarh digital marketing firm, and since 2018 I have worked as a freelance SEO consultant. So I know how agencies run and what freelancers can and cannot do. I am obviously biased towards freelancing, but there are businesses I advise to hire an agency instead. This article is my honest attempt to help you decide.

The quick comparison

Typical agency Typical freelancer
Who does the work A team, often including junior staff, managed by an account manager The freelancer, sometimes with a small support team
Communication Through an account manager, often by email or tickets Direct, often by WhatsApp or phone
Cost Higher, reflecting overheads Usually lower for similar SEO hours
Contracts Six to twelve month minimums are common Often month to month
Range of services SEO, ads, social, design, content under one roof Usually focused on one or two specialities
Capacity Can scale up for large projects Limited by one person’s time
Continuity Cover if someone leaves Depends on one person

When an agency is the better choice

  • You need many channels at once. If you want SEO, Google Ads, Meta ads, social media management, video and design coordinated together, an agency can run it as one programme.
  • Your website is very large. E-commerce sites with thousands of products, or publishers producing dozens of articles a week, need more hands than one person has.
  • You need guaranteed continuity. If your business would be seriously affected by your SEO person being unavailable for a few weeks, an agency’s team structure helps.
  • You want formal processes. Larger organisations sometimes need contracts, compliance checks and procurement processes that agencies are set up for.

When a freelancer is the better choice

  • You are a local business. Clinics, shops, salons, consultants, contractors and restaurants usually need Google Maps and website rankings done well, not a full marketing department.
  • You want to talk to the person doing the work. No briefing an account manager who briefs someone else.
  • You want specialist depth. A freelancer who has done local SEO for fifteen years has usually seen your exact problem before.
  • Budget matters. More of your fee goes into actual work rather than overheads.
  • You want flexibility. Month-to-month terms let you stop if the work is not delivering.

The real risk with agencies

Most agencies are honest, and many do excellent work. The structural problem is that small accounts often get the least experienced people. When I worked in an agency, the big clients got the senior team. Smaller local businesses paying a modest monthly fee were often handled by juniors following templates. That is not a criticism of the people; it is simply how the economics work.

The real risk with freelancers

The freelancer market has many people with little experience, and anyone can call themselves an SEO expert. Some disappear after a few months. Some use risky tactics. And even good freelancers can be overloaded or unavailable. You reduce this risk by checking carefully before hiring and keeping control of your own accounts.

How to judge either option

  1. Do they rank for their own service? Search their main keyword in their own city, logged out. If they do not rank, ask why.
  2. Is their Google profile real? A local SEO provider without a genuine profile and reviews is skipping their own advice.
  3. Will they show live results? Ask for a screen share of a client’s Search Console or Business Profile dashboard, not a designed PDF.
  4. Who exactly will do the work? Get a name, and ask to speak to them.
  5. What happens each month? Ask for a written list of tasks.
  6. Who owns the accounts? You should be the owner of your Google profile, website, Search Console and Analytics.
  7. What are the terms? Watch out for long lock-ins and vague exit clauses.

Cost comparison in India

For a single-location local business, experienced freelancers typically charge ₹5,000 to ₹15,000 a month for focused local SEO. Small agencies often charge ₹15,000 to ₹40,000, and larger agencies more. I break down what each level should include in how much SEO costs in India.

How I handle the freelancer risks

Because I know the weaknesses of freelancing, I try to address them directly. Clients always own their accounts. Every month’s work is documented in the report. Plans are month to month. I keep my client list small enough to reply within hours. And I have a small team, including family members, who handle production tasks so that work continues if I am travelling. The hybrid options

It does not have to be one or the other. Some combinations work well:

  • Agency for ads, freelancer for SEO. Many businesses use an agency for paid advertising and social media, and a specialist freelancer for local SEO and Google Business Profile. Each does what they are best at.
  • In-house marketer with freelance support. A marketing person inside the business handles content and social media, while a freelancer handles technical SEO, Maps and strategy.
  • One-time audit, then in-house work. If your team has time but not expertise, a detailed audit and priority list from an experienced specialist, followed by occasional check-ins, can be very cost-effective.

Questions to ask in the first call

Whoever you speak to, these questions quickly reveal how they work:

  1. “What would you do in the first month for my business, specifically?”
  2. “Which of my competitors is doing local SEO well, and why?”
  3. “What results would you consider a failure after six months?”
  4. “How do you build links, and can you show examples?”
  5. “What happens to my accounts and content if we stop working together?”

A good provider, freelancer or agency, will answer these clearly. Vague answers, or a pivot to talking about guarantees, are warning signs.

Red flags on both sides

  • Promises of first page rankings or number one positions within a fixed time.
  • Refusal to give you ownership of your Google profile or analytics.
  • Reports that cannot be checked against your own data.
  • Bulk link packages, private blog networks or “guaranteed DA” links.
  • Pressure to sign a long contract before any work is done.
  • No visible results for their own business.

What the first three months should look like either way

Whether you hire a freelancer or an agency, the first three months tell you a lot. In month one you should receive a clear audit, a prioritised plan and visible fixes to your Google profile and website. In month two you should see steady work on reviews, citations, content and technical issues, with a short report showing what was done. By month three, early signs such as more profile views, searches and website impressions should be appearing in your own dashboards, even if calls have not yet moved much.

If after three months you cannot point to specific completed work and at least early movement in your own data, have an honest conversation. Good providers welcome that conversation, because they know what they have done and why. If the answer is vague, or the response is a request to sign a longer contract, that tells you what you need to know.

The same applies to me. My plans run month to month precisely so that clients never feel trapped while they decide whether the work is worth it.

My honest recommendation

If you run a local business with one or a few locations and your main goal is more calls and enquiries from Google, an experienced freelance specialist is usually the better value. If you are a larger brand needing many channels, or a large e-commerce site, an agency or in-house team is often the right choice. In either case, judge the provider by evidence you can verify, not by promises.

Frequently asked questions

Is a freelance SEO expert cheaper than an agency?

Usually, yes, because freelancers have lower overheads. But price alone is not the point. Compare what work is done each month and who does it.

What happens if my freelancer gets sick or leaves?

That is a real risk. Reduce it by keeping ownership of all accounts, getting monthly documentation of what was done, and choosing someone with a long track record. Agencies have more cover in this situation.

Can a freelancer handle a large website?

Some can, especially with a small team. For very large e-commerce sites or national brands needing content at scale, an agency or in-house team is often more practical.

How do I check whether a freelancer is genuine?

Check whether they rank for their own service, look at their Google profile and reviews, check platforms like Upwork for verified history, and ask for a live client dashboard on a screen share.
